CHALLENGE
The project faced substantial challenges driven by the dynamic nature of subject matter experts (SMEs) frequently changing requirements. Access issues to the Test and Production environments compounded the complexities, and an extended absence of the SME, without providing project sign-off, resulted in a three-week delay. Upon the SME’s return, the project’s scope was unexpectedly increased. The task of managing the substantial load of study items downloaded from the website added an additional layer of complexity, necessitating the establishment of criteria to reduce the website load.
SOLUTION
The implemented solutions formed a robust framework that successfully addressed the multifaceted challenges encountered during the ICOMaster website management project. Thorough and continuous requirement gathering sessions with SMEs ensured a deep understanding of evolving needs, facilitating the project’s alignment with dynamic requirements. The creation of a detailed Process Design Document (PDD) and an Exception Document provided a structured guide, enabling the project team to navigate unforeseen scenarios with agility. Resolving website access issues for both Test and Production environments streamlined the workflow, while measures to mitigate delays caused by prolonged SME absence demonstrated a commitment to project timelines and sign-off. The establishment of effective criteria for reducing the substantial load of study items downloaded from the website showcased a strategic approach to optimizing system performance. Embracing an Agile framework, the project was broken down into manageable components, fostering iterative and flexible development. Smoke testing added a layer of assurance, swiftly identifying and rectifying any major issues and ensuring the stability of the ICOMaster website management system.
